Jock, when you and I were younger, it was not uncommon for ladies to return from Florida or even Cuba with a handbag made from the whole hide of a small alligator- probably a caiman. The head and front legs would fit nicely on the flap of a sporran. These bags can be had cheaply, but are generally pretty old and dried. However, when you condition them a little and use a sturdy modern leather pouch, the result is, umm, effective.
